Estudi i aplicació de la logística Lean a una empresa d'injecció de plàstics

Abstract

Aquest estudi analitza la implementació de la metodologia Lean Management a GIPSA, una empresa dedicada a la injecció de plàstic, amb l’objectiu de millorar l’eficiència operativa i la qualitat dels processos. Davant l’increment del nombre de màquines i la complexitat logística associada, es va detectar la necessitat d’optimitzar la distribució de components i la recollida de productes acabats.

La solució adoptada va ser la introducció d’un sistema Milkrun, un tren de subministrament cíclic, que permet una distribució més ordenada i eficient. Per a la seva implementació, es va dur a terme un estudi detallat dels recorreguts i temps del personal polivalent, així com una reestructuració física de la planta per facilitar el pas del tren i millorar l’accessibilitat als components.

El Milkrun es va estructurar en tres fases principals dins d’un cicle d’una hora: subministrament de components, recollida i embalatge de productes acabats, i preparació del material per al següent cicle. Aquesta reorganització va comportar una reducció significativa de moviments, una millora de l’ordre i la seguretat a planta, i una disminució dràstica de les incidències logístiques.

A nivell econòmic, la implementació ha permès reduir el personal necessari per a aquestes tasques de 4,5 a 3 persones per torn, amb un estalvi anual estimat de 36.000 €. Amb una inversió inicial de 25.224,29 €, el retorn de la inversió es preveu en vuit mesos i mig.

Aquest projecte no només ha estat un èxit en termes d’eficiència i rendibilitat, sinó que també estableix les bases per a futures millores, com la creació d’un supermercat logístic o la incorporació de robots autònoms (AGV).

This study analyzes the implementation of Lean Management methodology at GIPSA, a plastic injection company, with the aim of improving operational efficiency and process quality. Due to the increase in the number of machines and the associated logistical complexity, the company identified the need to optimize the distribution of components and the collection of finished products.

The adopted solution was the introduction of a Milkrun system, a cyclical supply train that enables more organized and efficient distribution. To implement it, a detailed study was conducted on the routes and time spent by the polyvalent operator, along with a physical restructuring of the plant to facilitate the train’s movement and improve component accessibility.

The Milkrun was structured into three main phases within a one-hour cycle: component supply, collection and packaging of finished products, and preparation of materials for the next cycle. This reorganization led to a significant reduction in movements, improved order and safety on the shop floor, and a drastic decrease in logistical incidents.

Economically, the implementation reduced the required personnel from 4.5 to 3 workers per shift, resulting in an estimated annual saving of €36,000. With an initial investment of €25,224.29, the return on investment is expected in eight and a half months.

This project has not only been successful in terms of efficiency and profitability but also lays the groundwork for future improvements, such as the creation of a logistics supermarket or the integration of autonomous robots (AGVs)
