Anglés: This paper presents a study on the activity carried out within the Service Desk (SD) within the THALES Group. The aim is to extend its definition to know what and who performs each task. In this way you can narrow the work of SD and value. Let's compare the work done with the contractual agreements with customers. For this, we conducted a parallel analysis to determine the magnitude of these commitments and the ability of SD to cover them. As a final point, an approximation of the current billing model that seeks to integrate both the internal needs in relation to the estimation of the labor force, compared with the size of the client and the characteristics of commitment established with the above. In this way, we will start introducing the SD and into context. To do this, we will find a brief description of the tasks performed in the service center and a presentation of the teams that compose it. The second chapter is devoted to research and definition of SD work through the knowledge of the activities undertaken by each team. This analysis was done with the help of a survey of analysts and managers of the department. Moreover, the third chapter shows the identification of SD customers through research and data collection contract. An initial mapping shows the basic information regarding each case and a second focuses on major customers in terms of turnover and includes performance indicators. Here you can find the results of a thorough analysis of the parameters that can help characterize these contracts determinants. The results given in the previous chapter we show how customers influence the design of the SD teams. For this, we conducted a quantitative estimate of the actual needs of the teams in relation to these parameters. This will help us know whether the current size of the service center is correct. The final chapter presents the financial model of SD and terms used in the model of turnover in the first part, and in the second, the assessment of the current billing, and changes made over the previous year. The goal is to find a balance in this model from the valuation of work in relation to the service offered and the needs of customers by type of case.
Francés: Ce document présente une étude au sujet de l’activité effectuée au Service Desk au sein du
groupe Thales. Le but est d’approfondir sa définition pour savoir comment se fait et qui fait quel
travail. De cette manière il est possible délimiter le travail du SD et le valoriser à sa juste mesure.
On va comparer le travail effectué aux engagements contractuels signés avec les clients. Pour
cette raison, il a été fait une analyse parallèle pour connaître la magnitude de ces engagements et
la capacité du Service Desk pour les assumer.
Comme dernier point, une approche au modèle de facturation actuelle qui essaie d’intégrer les
besoins autant internes, en relation à l’estimation du travail, comme par rapport à la taille du client
et aux caractéristiques de l’engagement contracté.
De cette façon, on va commencer pour présenter le Service Desk avec l’intérêt de nous situer au
contexte. Pour cela, on va trouver une courte description des tâches réalisées au service et une
présentation des équipes qui le composent.
Le second chapitre est dédié à la recherche et délimitation du périmètre de travail du Service Desk
à partir de la prise de connaissance des activités réalisées par chaque équipe. Cette analyse à été
faite avec l’aide d’une enquête auprès des analystes et managers du département.
Par ailleurs, au troisième chapitre se montre l’indentification des affaires du SD à travers de la
recherche et la compilation d’information contractuelle. Une première cartographie présente
l’information basique référent à chaque affaire et une deuxième, se concentre sur les affaires
importantes en terme de chiffre d’affaires et intègre des indicateurs de rendement aussi. Ensuite,
on trouve les résultats d’une analyse qui approfondi des paramètres qui peuvent aider à
caractériser ces affaires déterminantes.
Les résultats fournis au chapitre précédent ont emmené à voir comme les affaires peuvent agir sur
le dimensionnement des équipes. Par la suite, on a réalisé un calcul quantitatif des besoins réels
des équipes par rapport à ces affaires. Cela nous aidera à connaître si le dimensionnement du
département est correct.
Le dernier chapitre présente le modèle financier du Service Desk. Avec des termes utilisés dans le
modèle de facturation et dans la seconde, l’évaluation de la facturation actuelle, et les
changements introduits par rapport à l’année précédente. L’objectif est de trouver un équilibre
dans ce modèle, à partir de la valorisation du travail fait par rapport au service rendu et des
besoins selon le type d’affaire. |
